The Problem

Every other function in your portfolio reports in numbers you can underwrite. Marketing doesn’t.

Finance closes to the ledger. Sales carries a quota and an auditable pipeline. Engineering ships against a roadmap. Marketing — routinely the second-largest discretionary spend in the company — reports in reach, engagement, and a blended CAC that collapses under cohort decomposition.

I’ve sat on both sides of this. In diligence, marketing is where the growth narrative faces cross-examination: LTV asserted rather than modelled, payback quoted as an average that conceals the dilutive segments, attribution that doesn’t survive the second question. Inside operating companies, it’s where capital quietly leaks — spend defended by precedent rather than expected return.

The Intensive
